My whole approach is one idea: get the real numbers in front of you, then act on them. It runs in the same order every time, because each step is only as good as the one before it.

Verify what's real

Before changing anything, I check what your numbers actually say, not what everyone assumes. If a number can't be proven, it gets flagged as an open question rather than treated as fact. Everything that follows rests on this.

Put measurement in place

Then I build the simple systems that keep those numbers coming, hooked up to the tools you already use, so you're not relying on memory or a year-end scramble to know how you're doing.

Fix what's costing the most

With the picture clear, we change the few things hurting you most, and you can actually see the difference, because by now we're measuring it.
